National Roper’s Supply Reduces Shipping Costs with Smarter Fulfillment

Founded in 1989, National Roper’s Supply (NRS) is a leading retailer in the western lifestyle market, offering animal health supplies, tack, apparel, and footwear. As the business expanded, their B2C shipping requirements and carrier network grew increasingly complex, adding pressure to their fulfillment operations.

A Hard-Coded Challenge

To support their growth, logistics leaders at NRS recognized the need to modernize their packing and shipping operations. Their existing systems relied heavily on hard-coded rules, making it costly and time-consuming to update packing strategies, carrier logic, and calculate accurate rates and transit times within their Shopify storefront.

Packing best practices at the time were limited to one rule: “pack as small and tight as possible.” But during peak periods, when NRS doubled their headcount with seasonal workers, this approach was unsustainable. Training took too long, and new employees often relied on guesswork, leading to inconsistency and inefficiency.

This led to oversized boxes, wasted materials, and surprise dimensional weight adjustments, ultimately eroding margins. Meanwhile, a lack of delivery transparency at checkout made it difficult to meet customer expectations.

With manual processes and limited control, NRS needed a data-driven, faster, and more flexible way to make cost-effective packing and shipping decisions.

Finding a Smart Solution

In search of a solution, NRS turned to their WMS provider Deposco, who introduced Paccurate and Sendflex. Together, the two enable fast and flexible packing and shipping decisions without needing custom code or heavy IT involvement.

Using Deposco’s Bright Socket connector, Paccurate and Sendflex were fully integrated into NRS’s transportation management system (TMS) as well as their Shopify storefront.

From Integration to Impact

Today, NRS has real-time, cost-aware cartonization through Paccurate’s PacAPI. Optimized packing instructions are generated based on SKU-level attributes, negotiated carrier rates, and custom business rules. This ensures each order is packed in the most strategic and cost-effective way, reducing dimensional weight charges, minimizing material waste, and increasing throughput at the pack station.

Packing rules and container types are created and managed directly in the Paccurate platform. As a result, logistics managers can easily adapt packing logic as business needs evolve without involving IT.

Sendflex calculates rates and delivery times across NRS’s parcel and LTL carriers. This gives NRS accurate cost and delivery estimates that reflect how the order will actually ship. At checkout, customers see reliable pricing and fulfillment options, improving transparency and trust. On the backend, logistics teams can easily manage custom rules for oversized items, freight markups, and free shipping thresholds without IT support.

“With Sendflex and Paccurate's integration with our Shopify storefront and Deposco WMS, we reduced shipping costs by 16.3% and can now control margins with much greater accuracy from order to invoice,” added Brent Allison, VP eCommerce at NRS.

The NRS team believes that “carrier diversification and understanding the data” are key to cost control. They’re now onboarding an additional national carrier and plan to explore regional carriers next, unlocking even greater service flexibility and reliability.
